THE BRIEF
Brazilian Jiu-Jitsu is one of the fastest growing sports in the world. The strength, mobility, rehab and conditioning layer underneath it is owned by nobody. Content libraries exist. Gym management software exists. Nothing assesses a grappler, tells them where they stand and prescribes what to fix.
Bulletproof for BJJ owns one of the most respected strength and mobility methodologies in grappling. Twelve movement categories, graded white belt to black belt, built over years of coaching athletes who need to stay on the mat rather than in rehab. That standard lived in coaches’ heads and in PDF charts. It was not in the software.
The app delivered good programming to a paying subscriber base, but it could not tell a member where they stood, which program suited them, or whether anything was improving. Underneath that sat a set of practical problems worth solving first. Subscription states did not always reflect what a member had actually paid for across three different app stores. Authentication had bugs at signup that cost users in the first ninety seconds. And the product ran slower than the coaching inside it deserved.
The brief was to do all of it. Stabilise and speed up the platform, build the assessment layer that turns the methodology into the product, and put a commercial strategy around claiming the space before somebody else does.
OUR APPROACH
Nothing built on top of an unreliable account or an unreliable entitlement survives contact with real users. So the first work was underneath the waterline: the database structure and data model, the authentication layer, and the subscription system. Unglamorous, invisible in a screenshot, and the reason everything after it holds.
The app should know where every member stands before it recommends anything. We treated assessment as the organising idea of the product rather than another item in the menu, and sequenced the roadmap so it landed whole rather than in fragments.
A score on its own is trivia. The value is in what happens next, so the assessment results were wired directly into onboarding and program recommendation. The product stops publishing and starts prescribing.
Assessment only earns its place if the team can see what it does to activation, engagement and retention. Analytics and reporting were built in alongside the feature, not bolted on after launch when the first cohort has already passed through.
Alongside delivery we ran the commercial work: product strategy, roadmapping, market sizing and product market fit research across the fitness app category, the global BJJ practitioner base, the competitive landscape and the adjacent markets worth expanding into. Delivery decisions and commercial decisions were made off the same set of numbers.
WHAT WE BUILT
Database structure and design. The data model was rebuilt to support the assessment layer properly, with historical results, timestamps and belt level derivation designed in from the start rather than retrofitted. Separate operational and audit data paths keep the record clean.
Authentication revamp. Social login accounts are no longer offered password resets for passwords that do not exist. Signup codes expire and old ones are invalidated when a new one is requested. Duplicate account creation against an existing identity is caught and routed to login. Profile names and pictures populate correctly, and a member’s own edits take priority over provider defaults instead of being overwritten.
Subscription overhaul. Entitlements are now verified server side against Stripe, Apple and Google rather than trusted from the client, with webhook reconciliation correcting the record on every renewal, cancellation, billing retry and expiry. Every subscription event is logged and auditable, so a billing question has an answer rather than a guess.
Speed and performance. Page load and screen render times were reduced across the highest traffic journeys, so the app opens faster, moves between screens faster, and holds up under a growing member base.
WHAT CHANGED
The product is faster, the foundations are sound, and the thing that makes Bulletproof different is now inside the software rather than alongside it.
Faster load times, fewer authentication failures at signup, and subscription entitlements that reflect reality across all three stores.
A member finishes onboarding knowing their belt level across twelve movement categories and exactly which program to start.
Expressed as scores, belt levels, Focus Areas and a reassessment loop that brings members back.
In one of the fastest growing sports in the world, Bulletproof now owns the assessment layer for strength, mobility and conditioning.
Gamification, personalisation and community are now additions to a stable platform rather than features competing for space on an unstable one.
